How a Regional Engineering Firm Added an Estimated $500,000–750,000 in Annual Revenue Through Digital Authority

Building Digital Authority for a specialist engineering consultancy

The Challenge

Black Square Engineering is a regional engineering consultancy with offices across Queensland.

Unlike many engineering firms, Black Square operates a deliberately senior model. Every project is led by an RPEQ engineer from day one, allowing work to be completed faster, with fewer revisions and direct accountability from a registered professional engineer throughout the project.

For more than a decade the business had grown almost entirely through referrals and repeat clients.

Like many specialist firms, that eventually became a problem.

Long-standing referral partners retired, sold businesses or simply stopped generating the same volume of work. The pipeline that had served the business for years was beginning to dry up.

The business experimented with a range of traditional marketing activities, including an expensive industry publication campaign costing tens of thousands of dollars, but saw very little commercial return.

They were considering billboards, vehicle signage and broader advertising campaigns when they approached Layman.

The question wasn't how to advertise more.

It was how to become visible when potential clients were already looking for the services they provided.

Our Assessment

The first discovery was simple.  Black Square didn't have a marketing problem as much as they had a visibility problem.

Their website had never been designed to explain their expertise to either search engines or prospective clients.  It contained unpublished pages, placeholder text, inconsistent structure and almost no technical optimisation.

Search performance was minimal despite the business having an outstanding reputation within industry.

The expertise already existed but there was zero digital evidence to suggest it did.

That meant that unless you already knew of Black Square Engineering, you'd never know they existed.

Our Approach

Rather than beginning with advertising, we re-built the digital foundations.

Why not advertising?  Because unless it's a part of a much broader strategy, it's nothing more than a quick hit.  And the spend required to hit potential clients at the exact moment they're looking for a solution to a problem, makes it questionable investment at best.

So rather than trying to pay our way to being front of every prospective client all the time, we invested in being easily found and readily trusted when the clients were looking for solutions.  A much more cost effective approach.

This included:

  • Restructuring the website around the services clients actually search for.

  • Implementing technical SEO and structured schema so search engines could accurately understand the business, its expertise and service locations.

  • Optimising Google Business Profiles across their locations.

  • Creating a simple review process that removed friction and generated genuine five-star client reviews.

  • Developing technical service pages and supporting content that demonstrated genuine engineering expertise rather than marketing language.

  • Building content clusters around the work the business wanted more of.

  • Reducing emphasis on lower-value work they wished to move away from.

One particularly successful initiative focused on engineering certification for imported machinery.

Once the site's authority had strengthened, new content in this area began generating enquiries almost immediately, opening an entirely new stream of commercial work.

The Results

Within months the business began seeing significant improvements.

Search visibility

  • Average Google search position improved from approximately 34 to the mid-teens within several months.

  • Organic visibility continued improving as new content was published.

Enquiries

Revenue

The website has become the business's largest source of new client enquiries.

The directors estimate the increase in organic enquiries has contributed more than $500,000 worth of additional annual revenue, including one internet enquiry that developed into a $300,000 engineering design project.

Why it Worked

Every business in the world relies on some form of marketing.  The reality is that specialist technical business, like Black Square, require a very different kind of marketing than a retail store, cafe, or other mass market product.

No-one contracts an engineer on impulse.  They search for the solution when they have a genuine engineering problem that needs solving.

Success came from ensuring Google could clearly understand:

  • what Black Square does,

  • where they do it,

  • why they are qualified to do it, and

  • why prospective clients should trust them.

Once those signals were consistently reinforced through technical optimisation, structured data, technical writing and real client evidence, search engines increasingly recognised Black Square as an authoritative source.

That authority now compounds over time.  New content is indexed faster, which means new service areas gain traction more quickly, which attracts more attention, which grows the authority.

The website has become an enduring business asset rather than an online brochure or place holder.

The Long Term Outcome

Digital Authority isn't an advertising campaign.  It's a long term asset that you should treat like infrastructure.

Even if Black Square stopped working with Layman tomorrow, the foundations already built would continue generating enquiries. Performance would eventually plateau and gradually decline without ongoing refinement, like any closed system, but the underlying authority would remain.

Instead of continually paying to interrupt people with advertising, Black Square has built a system that consistently attracts clients who are already looking for exactly the services they provide.

That is the difference between traditional marketing activity and Digital Authority.
